I spent 90 minutes this week with a founder doing $18M a year.
His paid ads print money. His product is genuinely great. And his organic presence is basically invisible. His question wasn't "what should I post." It was "who do I need?"
So here's the exact structure I gave him. It's my real team, real pay ranges, running the machine behind our $500K+ months from organic. 97% of our cash comes through it.
1. The producer-editor. $6-7K a month.
One person who owns the video side end to end: packaging, filming, editing, and the calendar of what's coming out for the next month. They know your schedule, so they capture your life instead of staging content.
Underneath them, editors get paid per piece: around $1,200 for a long-form edit, $50 for a reel, $10 for a trial reel. You don't need editor salaries. You need one owner and a bench.
2. The designer. $3-6K a month. This is the level-up almost nobody makes.
My Instagram is run by a designer, not a marketer. About 70% of our organic Instagram growth comes from carousels, and carousels are a design product.
Their time splits roughly 70% Instagram, 30% special projects: decks, landing pages, whatever big swing we're making that month. One good designer raises every platform above 90% of the noise, because most founders are posting plain text into a feed that rewards craft.
3. The social media manager. $5-6K a month, and mine has been with me for 3 years.
The most important hire in any personal media company. They own the content calendar, the captions, the timing, and the quality gate. More on this hire next week, because they deserve their own email.
Total: about $18K a month.
Sounds heavy until you run the hire math I gave this founder:
If your offer is $25K and one hire's content closes ONE incremental client every three months, that hire is free. Everything past that is margin. My team clears that bar every single day, and each piece they ship keeps selling for years after it's paid for.
And my time in all of this? 60 minutes a month. I talk, the team converts, the machine sells.
